Your long-form video is a goldmine of short-form content — if you mine it right. Here’s the workflow for turning one 15-minute video into 10+ Shorts, Reels, and TikToks that actually perform.
Step 1: Mark moments while editing
During the long-form edit, timestamp every self-contained insight, story, hot take, or demonstration. Aim for 10–15 candidates. The best clips have three traits: a hook in the first 2 seconds, one complete idea, and an emotional or practical payoff.
Step 2: Reframe, don’t just crop
Cropping 16:9 to 9:16 is the #1 quality killer. Instead: punch in to 120–150% on the speaker, reposition to keep eyes in the upper third, and rebuild graphics/text natively vertical. Add animated captions — 80%+ of short-form is watched with sound off initially, and captions boost completion rate.
Step 3: Engineer the hook
The first 1–2 seconds decide everything. Start the clip on the most provocative line, add a bold text hook overlay, and cut any setup throat-clearing. End with a soft loop or open question that invites replays and comments — both feed the algorithm.
Step 4: Platform-native finishing
YouTube Shorts, Reels, and TikTok each favor slightly different pacing and caption styles. Render a master 1080×1920, then tweak: TikTok likes rawer energy, Reels rewards polish, Shorts converts best when it funnels to the long video (pin a comment linking it).
The math
One long video per week → 10 shorts → 40+ short-form posts a month from content you already filmed. That’s how small teams look omnipresent.
